The idea was simple – tell someone what to do, show them how to do it, then test them to ensure they’ve got it. While this model had its place in command-based, compliance-driven environments, it no longer reflects the complex, collaborative nature of modern leadership.

In today’s world, people expect more than instructions. They want to be part of the conversation, co-creators of solutions, and contributors to progress. And that’s where the evolution begins.

In The Great Manager Program, I use two interlocking 3C frameworks that turn communication into clarity, action, and ownership.

The Actionable Communication Framework

The first 3C model is what I call your Communication Style:

Concise. Clear. Convinced & Convincing.

This is how you speak to your team. It means you:

Speak concisely: trim the fluff, focus on the essence.

Speak clearly: define the problem, the goal, and the ask.

Speak with conviction: believe in what you’re saying, and say it in a way that brings others along.

This 3C style shapes your leadership presence. It defines the voice of your leadership. But great communication doesn’t stop at delivery. It must translate into understanding, alignment, and action. That’s where the second framework comes in.

The 3Cs of Collaborative Execution

Once you’ve delivered your message, you move into Actionable Communication using the second 3C model:

Contextualize. Co-Create. Conduct.

This is your method of turning communication into performance.

1. Contextualize

Frame the conversation before directing it.

Before giving instructions, help your team understand the big picture. Align their current mindset, experience, or assumptions with the team’s direction. Let them see how their role connects to the goal. This prevents misinterpretation and builds trust.

2. Co-Create

Solutions are stronger when created together.

Instead of handing down answers, invite your team to shape the approach. This builds ownership. People commit to what they co-create. You’ll surface better ideas and deepen team engagement.

3. Conduct

Move from idea to action, together.

This is where the rubber meets the road. Conduct pilots, support execution, offer feedback, and refine as you go. It’s inspired by the Japanese principle of Genchi Genbutsu – go and see it yourself. Leadership walks the floor, sees the plan in action, and offers real-time guidance.

<picture></picture>

<g>

</g><polyline points="15 3 21 3 21 9"></polyline><polyline points="9 21 3 21 3 15"></polyline><line x1="21" x2="14" y1="3" y2="10"></line><line x1="3" x2="10" y1="21" y2="14"></line>

Exercise: Your 3C in Action

Think of a recent or upcoming team situation. Research shows that people form impressions of a speaker’s trustworthiness and competence in as little as 30 seconds (Frankie Kemp). This initial window is critical.

Next is being concise. All keen communicators are able to simplify their message as such leaving an imprint in their audiences. The reason is because they know exactly what their audience needs are. Basically, they are presenting what their audience truly had wanted to hear in the first place. Being concise ensures you maximize the impact during key moments where the audience are most engaged. It also minimizes cognitive load, allowing the audience to easily grasp the core idea and key benefits without feeling overwhelmed.

Lastly, it is being about being convinced and convincing. The latter can only happen if you are able to be convinced yourself. Experts speak from off the cuff because of the years of learned experience of their subject matter. This is a repetitive learning on a particular subject until of which the knowledge is above most of the interactions. Hence, researching a particular topic and include supporting data is the foundation of good communication. You want to speak with authority and that can only be achieved with your achievements or reference to others’ success. You first begin by building the confidence through being convinced.

One key example would be Barack Obama’s “Yes We Can” speech in his 2008 Presidential election campaign. Delivered after a surprising loss to Hillary Clinton in New Hampshire primary, it reframed the narrative and subsequently defined his candidacy. His core message was of hope, unity and the potential for transformative change. Those three words were clear, concise and convincing.

1. Be Clear

Know your core message. Determine your point before you speak. If it takes 3 minutes to get to your point, you’ve already lost attention.

Use simple language. No jargon, no fluff.

Structure your message well with your intention. What is the objective you seek to achieve?

2. Be Concise

Value your audience time and attention. Getting to the point efficiently respects their time and conveys professionalism.

Avoid repetition unless reinforcing.

Think sharp, precision and authoritative. Concise speakers are often perceived as more confident, credible, and persuasive.

3. Be Convinced (and Convincing)

Speak with conviction. Your energy through your belief transfers to your team.

Knowledge is power. Prepare well and thoroughly on the subject matter.

Remove apologetic language (“I think”, “Maybe”, “Sorry, but…”).

Use tone, pace, and pause strategically to control the room.

<a class="image-link image2 is-viewable-img" target="_blank" Authority is a mindset first where it naturally develop into respect. You claim it by owning your message. This means how would you wield the powers that has been vested in you in a convincing manner. When you believe what you say and act convincingly while in authority, others would follow suite. Because here they have a leader that knows how to take care of their interest while pursuing the larger agenda knowing the extent of his or her authority.

Charisma

Why charisma matters? Why it is a strong partner to authority? Charisma is not about being loud or charming. It is also not about being able to speak persuasively only. A leader who has great linguistic intelligence.

It is focused energy. Energy that comes from intentional speech, confident silence, purposeful movement and intellectual strength. The best leaders speak with strength and listen with humility. They judged themselves on the decisions made and take full responsibilities. They know that the decisions they make matters to all and not them alone.

The Compass and the Road

Leadership begins with clarity, but it’s fulfilled through direction and shared movement.

Think of your communication as a compass. The first 3Cs; Clear, Concise, Convinced & Convincing sharpen your message and project authority. They help your team understand where you’re heading and why it matters. They transform vision into language that inspires motion and focus.

But even the most precise compass is ineffective without a path. That’s where the second 3Cs; Contextualize, Co‑Create, Conduct come in. They become the road beneath your feet, converting understanding into momentum, and speech into shared action.

This dual framework is rooted in two Japanese management philosophies: genchi genbutsu literally,“go and see for yourself” and gemba “the real place” where work happens and value is created. By stepping into the actual place and not just analyzing reports; leaders build credibility, understanding, and trust .

A leader with true command presence doesn’t just speak; they walk alongside the team. They align their vision with ground-level realities, reinforcing clarity with presence, inspiring through words, and sustaining momentum through action. It’s leadership you can see and believe in.

Mini Exercise: Reflect on your last team interaction. Did you own the message or defer it? They are remembered for the clarity of their words, the brevity of their message, and the power with which they deliver it. Communication is not a soft skill. It is the hard currency of leadership. When leaders speak, teams listen not because they must, but because they want to. This module helps you tap into that level of influence.

This module is different. It doesn’t give you a list of speaking tips. Instead, it arms you with a powerful, repeatable system for communication that builds authority naturally and positions you as someone worth following.

Communication also covers verbal and non-verbal que where the leaders presence felt. He or she may seem charismatic, authoritative, principled with direction and has vision.

Why Great Leaders excel in communication?

Communication creates clarity. Ambiguity breed doubt and thus inertia. The ability to simplify complex message is one of the most sought after trait of a leader. Specific + Aspirations

While Specific defines what success looks like today, Aspirations push the team toward the broader “why.” This alignment motivates people beyond task execution, connecting daily actions to long-term vision.

Purpose-driven goals create emotional commitment and improve resilience under pressure.

2. Measurable + Competition

A goal can be measurable and still meaningless if it lags behind market movements. This pair forces you to benchmark your goals externally. What are your competitors achieving? What shifts are redefining success?

Without competitive awareness, performance becomes irrelevant.

3. Achievable + Key Metrics

Achievability is not just about feasibility as it is also about impact. What metrics matter most to the organization? Does achieving this goal boost the broader ecosystem, or does it drain other areas? What is the impact to our future?

This pairing introduces systemic thinking and reduces internal silos.

4. Realistic + Advantages

Realistic should not equal conservative. With the right analysis, even ambitious goals can be grounded. This pairing forces the leader to ask: What strategic advantage will this goal create?

Strategic foresight builds confidence and team-wide momentum.

5. Time-Bound + Opportunity

Deadlines alone do not ensure success. You must assess if the market opportunity aligns with your timeline. Can you launch while the window is open? Are you too early or too late?

Timeliness isn’t just internal scheduling alone, it’s external synchronization as well

Lesson 1: Rethinking Productivity: The New Rules of Team Performance

Part 1 : Team Performance and Productivity

Andrew WH

From Activity to Alignment: Designing Goals That Drive Results

The New Productivity Paradigm

In modern leadership, productivity isn’t the result of pushing your team harder.
