The idea was simple &#8211; tell someone what to do, show them how to do it, then test them to ensure they&#8217;ve got it. While this model had its place in command-based, compliance-driven environments, it no longer reflects the complex, collaborative nature of modern leadership.</span></p><p><span>In today&#8217;s world, people expect more than instructions. They want to be part of the conversation, co-creators of solutions, and contributors to progress. And that&#8217;s where the evolution begins.</span></p><p><span>In </span><em>The Great Manager Program</em><span>, I use two interlocking 3C frameworks that turn communication into clarity, action, and ownership.</span></p><p></p><p><strong>The Actionable Communication Framework</strong></p><p><span>The first 3C model is what I call your </span><strong>Communication Style</strong><span>:</span></p><p><strong>Concise. Clear. Convinced &amp; Convincing.</strong></p><p><span>This is how you </span><em>speak</em><span> to your team. It means you:</span></p><ul><li><p>Speak <strong>concisely</strong>: trim the fluff, focus on the essence.</p></li><li><p>Speak <strong>clearly</strong>: define the problem, the goal, and the ask.</p></li><li><p>Speak <strong>with conviction</strong>: believe in what you&#8217;re saying, and say it in a way that brings others along.</p></li></ul><p><span>This 3C style shapes your leadership presence. It defines the </span><em>voice</em><span> of your leadership. But great communication doesn&#8217;t stop at delivery. It must translate into understanding, alignment, and action. That&#8217;s where the second framework comes in.</span></p><p></p><p><strong>The 3Cs of Collaborative Execution</strong></p><p><span>Once you&#8217;ve delivered your message, you move into </span><strong>Actionable Communication</strong><span> using the second 3C model:</span></p><p style="text-align: center;"><strong>Contextualize. Co-Create. Conduct.</strong></p><p><span>This is your </span><em>method</em><span> of turning communication into performance.</span></p><p><strong>1. Contextualize</strong></p><p><em>Frame the conversation before directing it.</em></p><p><span>Before giving instructions, help your team understand the big picture. Align their current mindset, experience, or assumptions with the team&#8217;s direction. Let them see how their role connects to the goal. This prevents misinterpretation and builds trust.</span></p><p><strong>2. Co-Create</strong></p><p><em>Solutions are stronger when created together.</em></p><p><span>Instead of handing down answers, invite your team to shape the approach. This builds ownership. People commit to what they co-create. You&#8217;ll surface better ideas and deepen team engagement.</span></p><p><strong>3. Conduct</strong></p><p><em>Move from idea to action, together.</em></p><p><span>This is where the rubber meets the road. Conduct pilots, support execution, offer feedback, and refine as you go. It&#8217;s inspired by the Japanese principle of </span><strong>Genchi Genbutsu</strong><span> &#8211; go and see it yourself. The advantage of having this method is that you are always able to design your message effectively and promptly.</span></p><p><span>Being clear means your message has clarity of purpose and meaningful arguments or points. Regardless of any audience or topic, you will need to have a clear message that you would want to deliver. Research shows that people form impressions of a speaker&#8217;s trustworthiness and competence in as little as 30 seconds (Frankie Kemp). This initial window is critical.</span></p><p><span>Next is being concise. All keen communicators are able to simplify their message as such leaving an imprint in their audiences. The reason is because they know exactly what their audience needs are. Basically, they are presenting what their audience truly had wanted to hear in the first place. Being concise ensures you maximize the impact during key moments where the audience are most engaged. It also minimizes cognitive load, allowing the audience to easily grasp the core idea and key benefits without feeling overwhelmed.</span></p><p><span>Lastly, it is being about being convinced and convincing. The latter can only happen if you are able to be convinced yourself. Experts speak from off the cuff because of the years of learned experience of their subject matter. This is a repetitive learning on a particular subject until of which the knowledge is above most of the interactions. Hence, researching a particular topic and include supporting data is the foundation of good communication. You want to speak with authority and that can only be achieved with your achievements or reference to others&#8217; success. You first begin by building the confidence through being convinced.</span></p><p><span>One key example would be Barack Obama&#8217;s &#8220;Yes We Can&#8221; speech in his 2008 Presidential election campaign. Delivered after a surprising loss to Hillary Clinton in New Hampshire primary, it reframed the narrative and subsequently defined his candidacy. His core message was of hope, unity and the potential for transformative change. </span>Those three words were clear, concise and convincing.</p><p><strong>1. Be Clear</strong></p><ul><li><p><strong>Know your core message. Determine your point before you speak.</strong> If it takes 3 minutes to get to your point, you&#8217;ve already lost attention.</p></li><li><p>Use simple language. No jargon, no fluff.</p></li><li><p>Structure your message well with your intention. What is the objective you seek to achieve?</p></li></ul><p><strong>2. Be Concise</strong></p><ul><li><p><strong>Value your audience time and attention.</strong> G<span>etting to the point efficiently respects their time and conveys professionalism.</span></p></li><li><p>Avoid repetition unless reinforcing.</p></li><li><p>Think sharp, precision and authoritative. C<span>oncise speakers are often perceived as more confident, credible, and persuasive.</span></p></li></ul><p><strong>3. Be Convinced (and Convincing)</strong></p><ul><li><p><strong>Speak with conviction.</strong> Your energy through your belief transfers to your team.</p></li><li><p><strong>Knowledge is power.</strong> Prepare well and thoroughly on the subject matter.</p></li><li><p>Remove apologetic language (&#8220;I think&#8221;, &#8220;Maybe&#8221;, &#8220;Sorry, but&#8230;&#8221;).</p></li><li><p>Use tone, The first 3Cs; </span><strong>Clear, Concise, Convinced &amp; Convincing </strong><span>sharpen your message and project authority. They help your team understand </span><em>where</em><span> you&#8217;re heading and </span><em>why </em><span>it matters. They transform vision into language that inspires motion and focus.</span></p><p><span>But even the most precise compass is ineffective without a path. That&#8217;s where the second 3Cs; </span><strong>Contextualize, Co&#8209;Create, Conduct</strong><span> come in. They become the road beneath your feet, converting understanding into momentum, and speech into shared action.</span></p><p><span>This dual framework is rooted in two Japanese management philosophies: </span><em>genchi genbutsu</em><span> literally,</span><strong>&#8220;go and see for yourself&#8221;</strong><span> and </span><em>gemba</em><span> </span><strong>&#8220;the real place&#8221;</strong><span> where work happens and value is created. When Scott&#8217;s exhausted party arrived over a month later, they were met with the demoralizing sight of the Norwegian flag already flying. They had reached the pole, but they had not won the race.</p><p>For Amundsen, the return journey was the disciplined execution of his written plan. His pre-placed supply depots appeared on the horizon exactly as his logbook predicted, fully stocked with the calculated provisions needed for the next leg. His choice of dogs meant the team was still mobile and relatively fresh. His program, meticulously scripted on paper months earlier, was now playing out on the ice, delivering its intended return: a safe and successful journey home.</p><p>For Scott, the return was a tragic unraveling.
